A team member contributing to one or two projects is focused. A team member contributing to six or more projects simultaneously is spread across the portfolio — potentially at the cost of depth and quality in any individual project. This visual classifies each actor by their project spread and helps leaders identify where focus and concentration might need to be reviewed.

What you can conclude

  • Actors classified as "broad" or "cross-portfolio" contributors may be overextended — a direct conversation about focus is worth having.
  • Actors classified as "specialist" (one project) have deep focus — valuable for complex projects but a bus-factor risk for that project.
  • A team with a healthy mix of specialists and generalists is typically more resilient than one dominated by either extreme.
